Define the work before the shortlist
Write a one-page description of your operation: freight modes, lanes, monthly volume, team roles, current tools, and the problems causing repeated work. Separate requirements needed at launch from capabilities you may need later.
A TMS that suits a truckload brokerage may not cover a parcel or international forwarding operation in the same way. Identify the mode-specific steps before comparing software. Involve an operator and someone from billing, because each sees different failure points.
Use the same demo for every vendor

Record each answer as demonstrated, requires configuration, requires an integration, or not available. A promised feature is different from something your team has seen working.
Ask specific integration questions
Write down the exact outside systems you use: load boards, tracking, accounting, warehouse software, or customer order feeds. Ask what data moves, in which direction, how often, and what happens when a connection fails.
Ask who maintains the connection, whether your plan includes it, and whether the outside provider charges separately. An integration logo by itself does not show whether your version, account, or workflow is supported.
Check implementation and data ownership
- Who imports the customer, carrier and location lists, and who reviews duplicates?
- What training is available for dispatch, management and billing?
- How do you preserve historical records and attachment access?
- What can you export, in which formats, and with what permissions?
- What is the escalation route when a live shipment workflow is blocked?
Name a go-live owner and define a pilot before approving a rollout. The implementation checklist turns those questions into actions.
Make a decision using the full picture
Compare confirmed requirements, operational fit, the total expected cost, implementation effort and the way support responds to your questions. Weight the workflows your team repeats most often. Avoid treating a long list of optional features as evidence of day-to-day fit.
